PlayStation ditching physical games: analyst breaks it down

Sony's plan to end physical disc production in 2028 is a financial stopgap under pressure, not a bold strategy, and it risks pushing casual players toward mobile and free-to-play.

Sony confirmed earlier this month that it will stop producing physical game discs for PlayStation by 2028, and industry analyst Rhys Elliott of Alinea Analytics has laid out exactly why that decision is more complicated than it looks.

A pressure move, not a power play

Elliot's read is blunt: "PlayStation going digital in 2028 is more of a stopgap than a strategy. This is short-term margin harvesting during a rough period. It's PlayStation buying time."

The logic tracks when you look at what Sony is actually dealing with right now. Component inflation, the ongoing memory shortage driven partly by AI data centre demand eating up global storage supply, ballooning AAA budgets, and post-pandemic consumer spending pullbacks have all stacked up at once. Consoles are now clearing $700 and new releases are hitting $80 a pop. Manufacturing a disc-based product on top of all that is genuinely expensive, and cutting it saves money in the short term.

Elliott frames the whole move as "a bridge across the bad years," with the gamble being that hardware costs will eventually ease and PlayStation will emerge on the other side with cleaner margins and a fully digital ecosystem already in place. The key here is whether that bridge actually leads somewhere better, or whether elevated component costs are just the new normal.

The audience Sony could be walking away from

Here's the thing: the financial case for going digital only holds if you're not simultaneously shrinking the pool of people who can afford to get into PlayStation at all.

Elliott's most pointed concern is about entry-level players. Budget-conscious buyers and younger audiences have historically used cheap pre-owned discs as the lowest-cost way into the PlayStation ecosystem. Once they're in, the flywheel spins: digital DLC purchases, PS Plus subscriptions, a growing friends list that creates social lock-in. It's a well-worn path from bargain bin to loyal customer.

Removing physical media cuts that path off entirely. "Killing physical media boards up one of the cheapest doorways into PlayStation," Elliott says. "In a gen where consoles cost $700+ and games hit $80, kicking down the cheap ladder accelerates audience split. Outside of the sports games, casuals and youngsters will drift off to mobile, PC, and free-to-play even faster."

That's a real problem. Mobile and free-to-play are already pulling younger players away from traditional console gaming. PlayStation removing its most accessible entry point does not help that trend.

What happens if hardware costs never come back down

The scenario Elliott is most worried about is the one where Sony's bet doesn't pay off. If component prices stay elevated, going fully digital doesn't save PlayStation from a structural affordability problem. It just removes one of the few remaining ways players could work around it.

"If prices don't come down, it looks like managed decline," Elliott says. And if they do come back down, Sony will be sitting on a fractured install base that lost its casual and younger segment during the gap years.
